Two organizations, one question: what actually applies?

A vaccine manufacturer before its move to S/4HANA, a professional fire service before the emergency. At AAPM, both showed what happens when an organization reads its own documents against each other. For everyone who was not in Stuttgart.

Organizations know a lot about themselves. Little of it gets used.

We came to Stuttgart with a question: can an organization use its own knowledge when it matters, before a migration or during an operation? We call the approach behind it the Organizational Intelligence System. ProcessForge is the tool we use to put it into practice today. Many conversations at the booth were about exactly this. Drawing processes so they exist for the audit is no longer enough for many. The question was what happens with the knowledge that is already there.

Before the migration and before the emergency

IDT Biologika: clarifying 27 years of custom development before S/4HANABefore the migration, IDT Biologika needed to know what more than 100 custom developments do and why they exist. The knowledge sat in 52 sources from 27 years, from scans and faxes to code comments. In the talk “Hundreds of consultant days later”, Michael Pilz, Director IT Management, and Jobst von Heintze showed what ProcessForge made of it. After 14 working days there was a basis for decisions: 50 percent of the custom developments can go, 10 percent deliberately remain custom code, 5 percent need a business decision.

Düsseldorf Fire Service: knowing what applies before the emergencyThe Düsseldorf Fire Service had its operational documents for two major sites read against each other, plans, pocket cards and presentations from different years. ProcessForge took in 31 sources, every statement with its location in the original. The result of the first analysis, as shown in the masterclass: 38 contradictions between sources, 27 gaps, 40 notes and 39 matches. On top of that, 21 documents are cited in the material but are not on hand.

What the analysis does, and what it does notAn access road is marked as having “limited clearance height”; how high it is appears in no document. Deciding what applies, and measuring, is still up to people. The analysis shows them where to start. Next, the fire service sorts the contradictions into those it can resolve internally and those it has to clarify with partners.

In four stepsRead in sources, in any format; the systems stay as they are. Form statements, each with content, source, context and validity. Keep contradictions and gaps open until someone has decided. Document decisions: who, when, why. Anyone who needs a process model gets one as one of several results.

Takeaways from the masterclass

“When the situation tips” started with a scenario: an unattended suitcase, and you are first on the scene. The participants then sketched their own case in groups, along six questions. One group replaced the suitcase with an IT security incident and found that the reporting chain depends on exactly the systems that fail in the incident.
